Why not get the overlays as you say you are then get some number and letter
punches (available at your local hardware/tool shop/Snap On distributor) heat
the letter/number punch up gently! and press the heated item gently into the
surface of the keycap, just enough to melt the impression into the plastic.
Then, fill in the impression with black or white paint and Bob's your auntie.
If you really want to get fancy have some sort of guide made up that will
centre the punch on the keycap and restrict its depth to about 1-2mm
penetration.
